For the past two years, consumer AI discussion has focused heavily on model quality: benchmarks, release cadence, parameter counts, and which system appears to be “ahead.” That framing is incomplete. One of the most important questions is no longer just which model is strongest, but where consumer stickiness actually forms, and who ultimately controls it.

Once AI is viewed through that lens, a familiar pattern emerges. One that mirrors prior platform transitions in browsers, search, and app stores. And it leads to a conclusion many would prefer to avoid:

In consumer AI, platform owners will still capture the interaction layer, even if they arrive late.

Stickiness exists, but not where most people assume

Foundational models are sticky for consumers. Users adapt their prompting style, internalize a system’s tone and behavior, and build trust through repeated interactions. That stickiness formed faster than many expected.

But the critical distinction is this: consumers are not sticky to models themselves. They are sticky to the surface through which intelligence is delivered — the place they return to, where history lives, and where context accumulates.

In practice, habit attaches to interfaces, defaults, and continuity far more than to the underlying model brand. That distinction determines where long-term power resides.

The rational response is abstraction

If a company is licensing a foundational model and offering it to consumers, the optimal strategy is not to showcase the model. It is to abstract it away entirely.

Abstraction means the user experience remains stable even as back-end models change. Memory, identity, and behavioral consistency live above the model layer. The supplier becomes interchangeable infrastructure rather than the source of consumer loyalty.

This is not new. It is how platforms have historically defended their position whenever a new capability layer threatened to become consumer-visible. AI is no exception.

Apple misjudged stickiness — but corrected in time

It is increasingly clear that Apple underestimated how quickly consumer AI habits would form. Apple optimized for privacy posture, polish, and on-device readiness while the market moved ahead with cloud-based usefulness.

That delay mattered. But Apple’s advantage has never been timing, it is control of the platform surface.

That advantage is now being exercised directly through Apple’s previously announced decision to license Google’s Gemini models as part of its Apple Intelligence stack — a move that deliberately positions Gemini as underlying infrastructure rather than a consumer-facing surface. Apple and Google have framed the relationship as multi-year and flexible, allowing Apple to evolve or replace back-end models over time without disrupting the consumer experience.

Subsequent reporting by Reuters, citing Bloomberg, indicates Apple is now extending that foundation by revamping Siri into a more conversational, text-and-voice chatbot, anchoring habit formation directly at the OS layer.

From a consumer perspective, it does not matter where the intelligence runs — Google servers today, Apple infrastructure tomorrow, or another licensed model later. What matters is that the experience feels native, continuous, and Apple-owned.

That is the course correction.

Galaxy AI — scale-first execution and its consequences

Samsung has positioned “Galaxy AI” as a broad suite of capabilities embedded across apps and devices rather than as a single, standalone destination. Translation, writing assistance, photo editing, summaries, and other AI-powered utilities are designed to feel ambient — present when needed, but not foregrounded as a persistent assistant surface.

To deliver that experience at scale, Samsung has leaned heavily on partnership for general-purpose model capability, while continuing to position Bixby primarily around device control and system actions. The structural consequence is subtle but important: when users engage conversationally, the general-purpose assistant relationship increasingly defaults to a partner-owned surface rather than to a Samsung-owned one.

A shift is now visible, however. This week, Samsung briefly published — and then removed — materials describing a more conversational Bixby with Perplexity integration as part of an upcoming One UI update. Read plainly, this looks less like a change in strategy than an incremental adjustment: an effort to strengthen Bixby’s role in intent handling and retrieval while continuing to rely on external models for broad AI capability.

Samsung can ship effective AI features at scale, and it is doing so. But without a single, persistent, Samsung-owned conversational surface that users return to daily, the compounding benefits of assistant-level stickiness are more likely to accrue to its platform partners. Samsung built impressive AI features; Google captured habit.

Why bundling and app hooks matter more than raw intelligence

Apple does not need to outperform ChatGPT or Gemini on raw reasoning to sway casual users. It needs to be default, bundled, and frictionless.

When an assistant can summarize Mail, edit Notes, reply to Messages, manage Calendar, and surface Photos without leaving the platform surface, casual users stop opening standalone AI apps. Not because those apps are worse — but because they become unnecessary.

Historically, bundling combined with reduced friction has been enough to pull casual users back toward default options. This is how consumer churn actually happens: quietly, through convenience.

This dynamic is equally disruptive to Gemini and ChatGPT on iPhone. Gemini loses consumer brand compounding as it is abstracted behind Apple’s surface. ChatGPT loses casual usage because it remains a separate app and trust decision. Different mechanisms, same outcome: Apple absorbs the casual layer.

Integration is futile. Agency is not.

It would be a mistake for ChatGPT to attempt to out-integrate Apple or Google at the platform level. That battle is structurally unwinnable.

But there is another axis that matters just as much: agency.

Integration is vendor-bounded. Agency is user-bounded.

A true agent operates more like a human assistant. Access is explicit. Scope is defined. Actions are auditable. Permissions are revocable. For users who want deep delegation across devices and services, agency can be more powerful — and in some cases more trustworthy — than ambient platform integration.

This is unlikely to be the mass-market default on iPhone, where many consumers are inclined to grant platform-level permissions with less scrutiny than they would grant a third-party agent. But it is a durable position for power users, professionals, and cross-platform consumers. It is also likely a more natural fit on Android, where third-party customization and explicit permissioning are culturally familiar.

ChatGPT does not need to win the default layer to remain relevant. It needs to win intentional trust.

Platforms still capture the interaction layer — with one caveat

AI did not break platform economics. It reinforced them.

For core phone apps and the data they control — messages, email, photos, search, maps, identity, and payments — Apple and Google will remain in control, and they will monetize accordingly.

Even new, AI-native breakout apps will, in most cases, still depend on app stores, platform permission models, and platform billing rails. AI changes what apps can do. It does not change who owns the rails.

The caveat is regulatory. In the U.S., bundling and defaults remain powerful. In the EU, DMA-mandated choice screens and anti-self-preferencing rules will partially fracture the abstraction layer. That divergence matters, but it does not eliminate platform gravity. It merely reshapes how it is exercised.

The unresolved tension: Google’s business model

There is also an unresolved tension beneath Apple’s abstraction strategy. Apple has been explicit that it is not sharing identifiable user data with third-party model providers. But even without data sharing, a strategic economic trade is at work.

The key question is whether Apple is simply paying Google for inference infrastructure at scale, or whether Google is implicitly accepting infrastructure-style economics in exchange for distribution and continued relevance inside Apple’s platform — particularly given the alternative that Apple could have chosen ChatGPT as its external intelligence partner instead. The tension is not about privacy or advertising; it is about leverage and positioning. And it underscores how thoroughly Apple is treating Gemini as infrastructure rather than as a peer platform.

What this means going forward

AI assistants are the next major consumer interaction layer.

As with every interaction layer before them, experimentation happens at the edge — but value consolidates at the platform.

Apple was late, but corrected. Samsung leaned early, but incompletely. Google was patient, and is compounding. ChatGPT remains relevant by refusing to fight the wrong battle.

The war is not for the smartest model. It is for the path of least resistance.

And the platform has always been that path.
